Our process simplification method: Discover → Simplify → Automate → Evolve
A four-stage method that simplifies processes before automating them: we discover how work really runs, remove waste, automate with the right tool and keep improving with data. We never automate a broken process.
Most automation projects that stall don't fail because of technology. They fail because they automated a complex process exactly as it was. Our method rests on one idea: simplify first, then automate.
We work in four sequential stages: Discover → Simplify → Automate → Evolve. Each stage has clear outputs that management sees and signs off before we move on, so there are no surprises in cost or scope. The same method applies whether the project is an organisation-wide digital transformation, automating a single business process, or an AI solution.

01
Discover
We understand processes as they really run, measure their cost and find where the biggest impact lies.
Every engagement starts with listening. We run short interviews with the people who do the work every day, not just management, and follow the process step by step: who receives the request, where it waits, which system is used and how often the same data is keyed in.
We then draw an as-is map of each process and measure its key indicators: cycle time, number of steps, error rate and approximate cost in OMR. These numbers become the baseline we compare results against later.
Finally, we rank opportunities on an impact-versus-effort matrix and recommend one or two processes to start with. For a quick picture before you talk to us, try the digital maturity assessment.
This stage usually takes two to four weeks, depending on how many processes and departments are involved.
Outputs
- As-is process maps for the selected processes
- Baseline of time, cost and errors
- Opportunity matrix ranked by impact and effort
- Written recommendation on where to start

02
Simplify
We remove steps and approvals that add no value and standardise data before any automation.
This is where much of the saving happens, often before a single line of code. We review every step on the as-is map and ask: is it necessary? Can it merge with another? Can the decision move closer to where the work is done?
With the process owners we design the to-be state: fewer steps, approvals based on clear thresholds instead of signing off everything, standard forms and a single source for each piece of data. We also document the business rules automation will rely on, such as authority limits and exception paths.
Simplification changes how people work, so we involve them in the design and explain the reason behind every change. That lowers resistance and makes go-live smoother. On larger programmes we back it with a change management plan.
Outputs
- To-be design for each process
- List of removed or merged steps and approvals
- Documented business rules and authority limits
- Estimated saving before automation

Automate
We automate the simplified process with the right tool, starting with a small pilot that proves value.
Once the process is short and clear, we choose the best-fit tool, with no bias towards any vendor. It might be workflow automation for approvals and requests, RPA bots for systems without APIs, direct system integration, or AI to read documents and answer customers in Arabic.
We build in short iterations and show each one to your team to test and comment on. We usually begin with a limited pilot on part of the volume or one department, measuring the same indicators we set during discovery.
We only move to full rollout once the pilot has proven its results, security, access rights and exception paths have been tested, and a clear support plan is in place for the first weeks of operation.
Outputs
- Automated solution tested in a pilot environment
- Pilot results report against the baseline
- Technical documentation and run book
- Full rollout and support plan

Evolve
We measure results after go-live, transfer know-how to your team and identify the next opportunity.
Go-live isn't the end. After launch we track a simple KPI dashboard showing cycle time, volume processed, errors and exceptions, and compare it with the baseline so management can see in numbers what was achieved.
We act quickly on early feedback and tune the rules based on real usage. At the same time we train your team to run, monitor and make simple changes to the solution, and hand over clear documentation in Arabic and English, so the solution doesn't depend on us.
Then we return to the opportunity matrix and pick the next process. This way improvement becomes an organisational habit, and each success funds the next step. To estimate the impact of that next step, use the savings calculator.
Outputs
- Post-launch KPI dashboard
- Return report against the baseline
- Team training and operating documentation
- Updated list of next opportunities
Principles we work by
Never automate a broken process
Simplification always comes first, because automating waste just means paying to speed it up.
Start small, prove value
A small pilot with clear results beats a sweeping programme that shows nothing for a year.
Numbers drive decisions
We measure before and after, and decide the next step on results, not impressions.
People before tools
We involve the people who do the work in the design, train them and leave them able to improve the solution.
